# AWS Bets $1 Billion on Embedding Its Own AI Engineers Inside Customer Teams
Amazon Web Services has decided that selling access to AI models is no longer enough. The cloud giant now wants to put its own engineers at the desk next to yours.
AWS has committed $1 billion to a new Forward Deployed Engineering (FDE) organization that will embed "thousands of experts" directly inside customer teams to co-build and ship agentic AI systems, according to a June 30, 2026 announcement from the company's newsroom. The pitch is blunt: instead of handing enterprises a menu of models and services and wishing them luck, AWS will send in seasoned engineers to build production AI alongside a customer's own staff — and leave once the customer can run it alone.
"Customers have moved past exploring what AI can do; they want to make it core to how they operate," wrote Francessca Vasquez, AWS's vice president of Frontier AI Engineering and Services, who is leading the effort. "I have also heard loud and clear that many customers need expert AI engineers working directly with their teams to help them build and become AI-native organizations."
How the model works
AWS says the FDE approach differs from traditional consulting in three ways: it is "agentic-first," meaning the engineers use AI agents to build AI systems; it compresses deployment timelines "from months to days"; and it is explicitly designed to make customers self-sufficient when an engagement ends. Reporting around the launch describes small pods of roughly five to six engineers working inside a customer's environment for engagements of about 45 days.
Crucially, AWS is not pricing this like a billable-hours consultancy. Engagements are "structured around shared goals and business results, not billable hours," Vasquez wrote — a deliberate contrast with the systems-integrator model that has dominated enterprise IT for decades. The engineers, many of whom help build AWS's own AI services, work with a customer's business, engineering, and security teams using the customer's own data and governance.
The technical hook is a "semantic layer" the FDE teams deploy into the customer's own AWS account. It connects to enterprise data sources and publishes a governed, versioned knowledge graph that agents can reason over — so, in AWS's framing, domain expertise "lives in the customer's code, not in institutional knowledge that could rotate off." Customers are meant to walk away with deployed systems, runbooks, architectural documentation, and trained internal champions.
AWS says teams are already embedded with the Allen Institute, Cox Automotive, the NBA, Ricoh, Southwest Airlines, and the NFL. "The NFL partnered with AWS FDE and got engineers building alongside our team to launch into production in just weeks," said Gary Brantley, chief information officer of the National Football League, pointing to fan-facing products such as NFL Fantasy AI and NFL IQ. "The engagement from fans and broadcasters was measurable from day one."
Why it matters
The bet reframes what a hyperscaler is for. For a decade, AWS, Microsoft, and Google Cloud competed largely on infrastructure — compute, storage, and, more recently, model access through platforms like AWS's Bedrock. But enterprises have discovered that the gap between a promising pilot and a production system running real business processes is enormous, and it is a gap that raw compute does not close. AWS is now selling the closing of that gap itself.
That puts implementation, not just infrastructure, at the center of cloud competition. It also borrows a playbook. The "forward deployed engineer" concept was popularized by Palantir, and both OpenAI and Anthropic have built FDE-style organizations to hand-hold enterprise customers into production. AWS is the first hyperscaler to formalize the model at billion-dollar scale, and it does so with a structural advantage rivals lack: the same engineers who build Bedrock and its agent tooling can now deploy them inside customer accounts, deepening lock-in with every knowledge graph left behind.
The competitive logic against Microsoft and Google is straightforward. Microsoft leans on its Copilot footprint and enterprise relationships; Google Cloud pushes Vertex AI and Gemini. Whoever most reliably converts AI ambition into shipped, revenue-generating systems wins the enterprise account — and the consumption that follows. By tying its engineers' success to customer outcomes rather than hours billed, AWS is wagering that trust, and durable cloud spend, follow results.
There is a tension worth naming. AWS insists FDE leaves customers self-sufficient, yet every semantic layer, agent, and workflow is deployed into an AWS account, compounding dependence on the platform. Self-sufficiency and stickiness are not the same thing, and AWS is comfortable selling both at once.
What to watch
The first test is delivery at scale: staffing "thousands" of elite engineers is a talent problem no marketing budget solves, and AWS says partners will help fill the gap. Watch whether Microsoft and Google respond with their own formalized embed programs, or double down on tools that need less hand-holding. Watch the pricing question, too — outcome-based engagements are hard to standardize, and margins on a services-heavy business look nothing like cloud infrastructure margins. Finally, watch which industries bite. AWS is aiming FDE squarely at regulated sectors — financial services, government, health care — where speed to production is hardest and the payoff, if it lands, is largest.
